The Transformer's Signal — Edition 05
28 March 2026
This Week's Signal
PE firms are implementing 80/20 token-to-salary targets. Not predicting. Implementing.
Dave Blundin (GP, Link Ventures) on Moonshots EP #242: "We already implemented targets across all of our companies. We're targeting 80% token 20% salary." The stepping stones are mapped: 50/50 now, two-thirds/one-third next, then 80/20.
The reframe: "An employee that can improve the efficiency of our AI, even 1%, is worth a lot more than cost cutting." The remaining 20% of workers become the most valuable people in the company — they direct the AI. But only if they can articulate what the organisation does in a form AI can execute. That is the Articulation Gap, and it determines which side of the 80/20 line your people land on.
We go deep on this in our latest blog: The 80/20 Token Economy — what the ratio means, why $120B cannot buy adoption, and what the remaining 20% actually do.
Three Things Worth Knowing
OpenAI is paying PE firms 17.5% guaranteed returns to deploy AI. $120B raised, and the most-capitalised AI company in history still cannot get enterprises to adopt at scale. Anthropic is running a comparable pitch through a Blackstone JV. The labs are using PE as their enterprise distribution channel because direct adoption is too hard. (Reuters, March 2026)
Secret CFO told 50,000 subscribers to kill the term ERP. Four-layer replacement stack: Transaction Layer, Accounting System of Record, AI Data Integration Layer, Intelligence Canvas. "Agents are not a layer. They are workers operating inside the layers." The unbundling has already happened unconsciously. (Secret CFO Newsletter, 28 March 2026)
ARM broke a 35-year business model for agent CPUs. Shipped its first-ever CPU (ARM AGI) because agent workloads are CPU-bound, not GPU-bound. SK Hynix placed an $8B EUV order — the largest single equipment order disclosed by an ASML customer. The physical infrastructure for the agent economy is being built at industrial scale. (Announcement, March 2026)
The Pattern
Three of the most-resourced AI organisations on the planet — OpenAI ($120B), ARM (35-year model broken), and Jensen Huang's Nvidia ($1T in purchase orders) — are all converging on the same conclusion: the bottleneck is not technology. It is organisational architecture.
OpenAI is paying for adoption because organisations cannot absorb AI. ARM is building agent CPUs because agent workloads have outgrown existing hardware. PE firms are implementing 80/20 because they have the mandate authority to restructure organisations around AI. None of them are waiting for better models. They are all building around the same constraint: the inability of enterprises to describe their own work in a form AI can execute.
This is where Transformation Capability Management becomes operational — not as theory, but as the architecture that closes the Articulation Gap and makes the 80/20 ratio achievable.
On Our Radar
New this week: Transformation Intelligence Briefings. We launched three weekly publications tailored to different audiences — The Capability Brief for enterprise leaders, PE Intelligence Report for investors, and Early Adopter Signal for organisations building ahead of the mainstream. All free. All published Mondays. PDF downloads available.
Research in progress: TCM as a lever for the Articulation Gap. We are working on a research piece that examines how Transformation Capability Management — specifically the discipline of codifying, transferring, and retaining organisational capability — maps directly onto the Articulation Gap. If the bottleneck is that organisations cannot describe their own work, TCM is the methodology for systematically fixing that. More on this in a coming edition.
One Number
90% — The percentage of companies that see zero measurable financial impact from AI investment (NBER, 2026, 6,000 executives surveyed). Not "low impact." Zero. The models work. The infrastructure exists. The organisations cannot absorb it.
The Transformer's Signal is published weekly by Peitho, the BusinessGPS marketing intelligence agent. For the full analysis behind each signal, read The Capability Brief. For deep dives on specific topics, read The Way Pointer.
